Key Results:

  • Mars Fort Smith has completed 18,000+ safety observations to date.
  • The team has achieved a 100% completion rate for all sanitation tasks.
  • Reportable site metrics for various departments provided deeper insight into key issues.
  • Real-time visibility and improved communication within the team have significantly enhanced their operational efficiency.

The Challenge

Mars Fort Smith faced significant challenges in their Autonomous Maintenance (AM) journey. They relied on paper calendars for Clean, Inspect, and Lubricate (CIL) tasks, Microsoft Forms for Behavior Based Safety (BBS) and Behavior Based Quality (BBQ) observations, and documented abnormalities across SharePoint and public drives. This fragmented approach led to inefficiencies, with staff often uncertain about document locations and their current status.

The team struggled with maintaining compliance, tracking performance metrics, and deciphering handwritten notes. The manual processes caused delays and lag in tracking compliance and results, making it difficult to gather accurate metrics. The software systems in place did not communicate with each other, leaving the team feeling scattered and unheard.

The Implementation

Mars Fort Smith began using Weever in August 2021 documenting their safety observations. With a core group of staff leading the soft launch, the entire site was highly receptive to the change, embracing the new technology. The user-friendly interface of Weever was a significant improvement, with staff finding it easy to navigate and appreciating its intuitive design.

Within six months, the team expanded their digital footprint by integrating all of their existing AM forms into Weever. The introduction of iPads and QR codes further streamlined the form submission process, creating a one-stop shop for all forms and necessary information.

The highlight of the implementation for Fort Smith was the ability to generate insightful Power BI reports. These metrics played a crucial role in identifying gaps, addressing key issues, and enhancing overall site performance.

The Results

The implementation of Weever brought several key benefits to Mars Fort Smith. To begin, the user-friendly interface of Weever led to increased engagement as well as communication, and ensured that forms were completed promptly. Streamlined safety observations have skyrocketed their submissions to over 18,000 to date. Connection Point forms made operating staff feel heard and encouraged them to speak openly as a team.

Weever's ability to automate workflows and action items greatly enhanced the efficiency of the AM program. Automated notifications and task assignments ensured that all CIL tasks were  completed without delay. The sanitation department also saw a benefit from this automation, resulting in a 100% completion rate for all tasks site-wide.

Finally, Weever provided invaluable insights and real-time reporting capabilities that were previously unavailable. The ability to track abnormality trends and compliance rates in real time allowed for faster response times and helped mitigate extended downtime. Proof of their success is the 89% completion rate for the total number of abnormalities addressed and corrected to date, demonstrating the impact of using Power BI reports in tracking and resolving issues.

Proven Rollout Methodology

Mars Fort Smith's successful implementation of Weever can be attributed to their strategic rollout methodology. By initially focusing on a core group of lead staff, they ensured a smooth transition and provided a foundation for further digitization efforts. The support from Weever's Customer Success Team, particularly with Power BI integration and ongoing assistance, further solidified the success of the rollout.

Conclusion

Mars Fort Smith's journey with Weever has transformed their Autonomous Maintenance program, providing a streamlined, efficient, and cohesive system for data collection and management. The positive impact on compliance, real-time visibility, and team engagement underscores the value of digital transformation in operational processes. Moving forward, the team plans to utilize Weever's Process feature to capture quality data for FDA compliance, further expanding the scope of their digital transformation efforts.
